A Black Friday Cyber Monday strategy for 2026 runs in five tracks: offer, Meta ads, Shopify site, email and SMS, and retention. Lock the offer by Oct 23. Build audiences on Meta from mid October. Freeze the store by Nov 20. Start email on Nov 18. Peak days are Nov 27 and Nov 30. Retention runs into January.
Most BFCM advice is split by channel. App vendors write about apps, ad agencies write about ads, email teams write about email. This playbook puts all five tracks on one 2026 calendar, so each decision lands in the right week. Every date below is set for 2026.
What are the key BFCM 2026 dates?

Two dates do the most damage when they slip. The offer lock on Oct 23, because creative, pages and emails all depend on it. And the code freeze on Nov 20, because any theme change after that is a risk you take during peak traffic.
What did BFCM 2025 tell us about 2026?
Four numbers from last year shape this plan.
Demand grew, but at a steady pace. Adobe reported Cyber Week 2025 online spend of $44.2B, up 7.7%, with Cyber Monday at $14.25B and Black Friday at $11.8B. Shopify merchants did $14.6B in BFCM sales, up 27% from 2024.
Discounts got smaller and still worked. Klaviyo found discounts fell 10% YoY while demand stayed strong, and brands with the smallest discounts grew fastest, at 14% YoY. That is the strongest argument against defaulting to 40% off.
Owned channels carried a big share. Across Klaviyo customers, email and text drove 42% of total revenue, and 43% on peak days.
Ads cost more. Triple Whale's report on 33,000+ shops found Meta CPMs rose about 7.8% to $22.26 during BFCM 2025. Paid traffic got pricier while owned traffic stayed close to free. The plan follows from that: build owned audiences in October, then convert them in November.
How do you choose your Black Friday offer?
Start from margin, then pick the offer type. A discount that looks fine on revenue can wipe out profit once you add shipping, fees and ad cost.
| Offer type |
Best for |
Margin risk |
Watch out for |
| Sitewide % off |
Broad catalogs, simple messaging |
High |
Discounts your bestsellers that would sell anyway |
| Tiered (spend more, save more) |
Raising order value |
Medium |
Thresholds set too low |
| Gift with purchase |
Brands with a low-cost hero add-on |
Low to medium |
Stock of the gift item |
| Bundle pricing |
Replenishable and routine products |
Low to medium |
Bundles that nobody asked for |
| Free shipping threshold |
Lower-priced products |
Low |
Shipping cost on heavy items |
Model each candidate offer on contribution margin per order: price after discount, minus product cost, shipping, payment fees and the ad cost to get the order. Our contribution margin guide walks through the math. The Black Friday discount strategy post applies it to each offer type.
Then plan a second angle for Cyber Monday. A new tier, a bundle or a gift gives your list a reason to open a second launch email. Klaviyo's 2025 data showed Cyber Monday grew 11% YoY against 10% for Black Friday, so treat Monday as its own event.
Set the budget from your break-even customer acquisition cost (CAC), not from last year's spend. Break-even CAC is your contribution margin per first order after the discount. If a discounted order leaves $25 before ads, a $40 CAC loses money on day one.
Run Meta in three phases:
- Build (mid October to early November). Prospecting at steady budgets. Send traffic to a waitlist, quiz or VIP signup. In GeistM's 2025 data, overall CPMs fell 12% from Oct 1 to 15, which makes October cheaper for building audiences.
- Warm (Nov 9 to Nov 22). Narrow to your 2 to 3 winning creatives. Fill retargeting pools. Load sale creative early.
- Convert (Nov 23 to Dec 1). Scale budgets on the peak days and point everything at the offer.
Meta lets you schedule budget increases ahead of time. Its budget scheduling feature raises a daily budget for set periods, by value or percentage, then returns it to normal. A scheduled increase cannot take total budget past 8 times the daily budget.
The worked example, with a day by day split, is in our Black Friday ad budget guide. For creative and campaign structure, read our Meta BFCM strategy for D2C.
What should your Shopify store have ready before Nov 20?
The site has to carry the traffic your ads and emails send. Most of the work is boring and has to be finished early.
Mobile matters most. Adobe reported that mobile drove 57.5% of Cyber Monday 2025 online sales, and crossed 60% on Thanksgiving. Test every page on a phone first.
Four things to finish before the Nov 20 freeze:
The full store prep list lives in our Shopify BFCM checklist for D2C.
How should email and SMS fit the plan?
Email and SMS turn the audiences you built in October into orders in November. They also cost far less per order than paid traffic.
The send plan starts on Nov 18 with an offer-free teaser and runs to a thank-you and shipping-cutoff email on Dec 4. VIPs get early access on Tue Nov 24. Black Friday and Cyber Monday each get a morning launch and an evening follow-up. The full dated plan, with segments and subject line ideas for every send, is our BFCM email calendar 2026. If you are deciding how much to send, read how many Black Friday emails to send.
Start the VIP list early. Klaviyo suggests you send your VIP early access opt-in as early as mid October. Our early access email guide covers the build.
The setup work happens in October:
For the strategy view of the email channel on its own, see our BFCM email strategy playbook.
How do you run BFCM week itself?
By Nov 23 the building should be done. BFCM week is for watching numbers and making small, fast calls. Big changes during peak days break more than they fix.
Use a short daily routine. One person owns each check.
| Time |
Check |
Action if it fails |
| 7 a.m. |
Yesterday's revenue, orders, MER and new-customer CAC |
Shift budget from the weakest campaign |
| 9 a.m. |

| 12 p.m. |

MER (marketing efficiency ratio) is total revenue divided by total ad spend. Read it alongside new-customer CAC, because MER can look fine while you mostly sell to people who would have bought anyway. Our D2C KPI dashboard guide shows how to set this view up before the week starts.
Write down every decision you make in BFCM week. That log is the most useful input for planning 2027.
How do you measure whether BFCM worked?
Revenue is the headline. Profit and customers are the real result. Judge the event on three numbers once returns settle in mid December.
| Metric |
How to read it |
| Contribution margin after ad spend |
Did the event make money after discounts, shipping and ads? |
| New customers acquired, and their CAC |
Did you buy customers at a cost you can earn back? |
| Repeat purchase rate of BFCM buyers by Feb 28, 2027 |
Did discount buyers come back at full price? |
Compare your email numbers against last year's public data. Our BFCM email benchmarks for 2025 post collects them.
The third metric matters more each year. Klaviyo found revenue from repeat customers grew 13.5% YoY over BFCM 2025, faster than revenue from new buyers. Brands that earn a second order from last year's buyers start each BFCM ahead.
What should you do after Cyber Monday?
The sale ends on Dec 2. The work on the customers it brought in starts then.
Three moves for December and January:
- Shift ads to gifting, then pause discounts. Run gifting creative until the shipping cutoff, then switch to gift cards. Exclude BFCM buyers from prospecting so you stop paying to reach people who already bought.
- Get the second order. BFCM buyers who reorder at full price are the real return on the event. Set up post-purchase and replenishment flows before Dec 1.
- Keep discount buyers separate. Tag them, track their repeat rate, and do not send them another discount in January by default.
The non-email side of this, including cohorts, Meta exclusions, loyalty and subscriptions, is in how to turn BFCM buyers into repeat customers. For the December email plan, read what to send after Cyber Monday.
How do you scale this plan for a small brand or an agency?
The plan above assumes a team that can run five tracks at once. Not every team can.
Small brands. Cut each track to its core. One offer, one landing page, one Meta campaign, and email on the two peak days only. The lean version of the email plan covers Black Friday and Cyber Monday with two sends each. Our plan for Black Friday for small ecommerce brands sizes it for stores under $1M in revenue.
Agencies. The problem is the same plan times ten clients, all due in the same 3 weeks. Templates, a shared calendar and clear cutoffs keep it under control. We cover staffing, scheduling and white-label options in BFCM for agencies.
We have run BFCM for D2C brands since 2017. Our team sent 40M+ emails in BFCM week 2025 and managed $30M+ in D2C ad spend across 2025. The pattern holds every year: brands that lock the offer in October and freeze the site by Nov 20 spend BFCM week on small calls, not emergencies. If you want to check where you stand today, the free BFCM checklist runs through the email side in the order we use.
