Black Friday Ad Budget 2026: How Much to Spend on Meta and When to Scale
Size your Black Friday ad budget from break-even CAC after the discount, build audiences in October, then scale Meta from Nov 23 to Dec 1 with scheduled budget increases.

Set your Black Friday ad budget from break-even CAC, not from last year's spend. Work out what one discounted first order leaves after product, shipping and fees. That is the most you can pay for a customer. Build audiences on Meta from mid October, then scale from Nov 23 to Dec 1 while CAC stays under that ceiling.
Spend as much as you can while new-customer CAC stays under your break-even CAC. The ceiling comes from the order, not the ad account.
Break-even CAC is the contribution from one first order after the discount: sale price, minus product cost, shipping and fulfillment, and payment fees. Here is a worked example for a fictional $3M skincare brand. It has an $80 average order, $20 product cost, $10 shipping and fulfillment, and we assume 3% payment fees.

A 30% discount cuts the room to pay for a customer roughly in half. If this brand normally acquires customers at $40, it loses money on every new 30% off order from the first click.
How do you turn break-even CAC into a daily budget?
Multiply the number of new customers you want per day by the CAC you can accept. Then set guardrails.
Using the 20% off example above:
Ceiling. Break-even CAC is $32. Set a target of about $28 to leave room for returns.
Starting point. Look at your last 30 days. If you spent $3,000 a day at a $36 CAC, you are already above the BFCM ceiling at the discount. Expect conversion rates to rise on peak days, but do not plan on it.
Daily target. If you want 150 new customers on Black Friday at $28, the budget is $4,200. If the account can deliver more under $28, keep scaling. If CAC crosses $32, stop adding budget.
Your existing customers change the math. They buy through email and SMS at close to zero ad cost. Across Klaviyo customers, email and text drove 42% of total revenue over BFCM 2025. Spend on ads to reach new people, and let owned channels sell to the people you already have.
If you know your 90-day repeat rate, you can accept a CAC above first-order break-even for some products. Only do that with real repeat data, not hope. Our D2C CAC benchmarks for 2026 post shows how to read CAC by channel.
When should you start Black Friday ads?
Start in mid to late October. Run four phases, each with its own job.
Phase
Dates 2026
Goal
Budget level
Build
Oct 19 to Nov 8
Prospecting, grow email list and retargeting pools
Send the Build phase traffic to a waitlist, quiz or VIP signup. Those people become the email and SMS audience that converts at low cost on Nov 24 and Nov 27. All the dates that frame these phases, including carrier cutoffs, are in our BFCM 2026 dates guide.
How much do Meta CPMs rise for Black Friday?
Expect higher costs per thousand impressions in late November, and plan budgets with peak numbers, not average ones.
Placement mix matters too. In the same Triple Whale data, Reels CPMs ran 30 to 40% lower than Feed. If your creative works in vertical video, Reels gives you cheaper reach in an expensive week.
Higher CPMs do not always mean higher CAC. Conversion rates also rise when people arrive ready to buy. That is why the daily check is CAC against your ceiling, not CPM against last month.
How should you split budget between Black Friday and Cyber Monday?
Weight the budget toward the days with the most demand, and keep Cyber Monday as strong as Black Friday.
A sensible starting split for a $40,000 peak-window budget:
Days
Share
Budget
Focus
Tue Nov 24 to Wed Nov 25
10%
$4,000
Retargeting warm audiences, VIP access
Thu Nov 26
10%
$4,000
Early access, warm audiences
Fri Nov 27
25%
$10,000
Launch, broad prospecting with offer
Sat Nov 28 to Sun Nov 29
25%
$10,000
Proof: reviews, shipping, returns
Mon Nov 30
25%
$10,000
Cyber Monday angle, new creative
Tue Dec 1
5%
$2,000
Extension, retargeting only
Move money between days based on CAC, not on the plan. If Saturday beats your ceiling by a wide margin, shift some of Monday's budget forward.
How do you raise Meta budgets without breaking delivery?
Schedule the increases ahead of time, in steps, on campaigns that are already running.
Meta's budget scheduling raises a campaign or ad set budget for a set period, by a value or a percentage, then returns it to the daily budget. The rules:
It works only on campaigns with a daily budget.
Each period must be at least 3 hours long.
You can set up to 50 periods per campaign or ad set.
The total budget during a period cannot exceed 8 times the daily budget.
For the brand above, a $3,000 daily budget can go up to $10,000 on Black Friday without touching the campaign that day. Set these schedules by Nov 20, along with your sale creative.
Avoid launching new campaigns on Black Friday morning. New campaigns start with no delivery history in the most competitive auction of the year. Load sale creative into campaigns that have run through the Warm phase. Our Meta ads budget scaling guide covers step sizes, and the Meta Advantage+ guide for D2C covers how automated campaigns handle budget.
Should you spend more on prospecting or retargeting during BFCM?
Spend most on prospecting, and keep retargeting small and focused. Your warmest audience is already on your email and SMS lists, where messages cost far less than ads.
A starting split we recommend for the Convert phase:
Audience
Share of spend
Notes
Broad prospecting with the offer
60 to 70%
Fresh creative, offer in the first 3 seconds
Retargeting site visitors and engagers (30 days)
20 to 30%
Bestsellers, reviews, deadline
Lapsed customers not on email
5 to 10%
Only if they are not reachable by email or SMS
Exclude anyone who bought in the last 7 days from your sale ads. Exclude your email subscribers from retargeting if your email plan already covers them. That keeps you from paying twice for the same order. Our Meta retargeting guide for 2026 shows how to build these audiences, and our BFCM SMS and email guide covers the owned side.
What should you check every day of BFCM week?
Check the same five numbers each morning, and act on rules you set before the week starts.
Metric
Rule
New-customer CAC
Above break-even for 2 days running: cut that campaign's budget
MER (total revenue divided by ad spend)
Falling while spend rises: stop adding budget
Frequency on prospecting
Rising fast: rotate in backup creative
CPM against plan
Far above plan: shift spend to Reels or retargeting
Stock on advertised products
Low: swap the product out of ads
Across 2025 we managed $30M+ in D2C ad spend. The brands that hold margin in BFCM week write these rules down in October, so no one makes budget calls from a gut feeling at midnight on Black Friday.
Spend until your new-customer CAC reaches your break-even CAC after the discount. Work out what one discounted first order leaves after product cost, shipping and payment fees. That number is your ceiling. Multiply your daily new-customer target by a CAC a little under that ceiling to get the daily budget, then scale only while CAC holds.
When should I start running Black Friday ads in 2026?
Start prospecting between Oct 19 and Oct 26 at normal budgets, aimed at list growth and retargeting pools. Narrow to winning creative from Nov 9, load sale ads by Nov 20, then scale from Nov 23 through Dec 1. Starting the week of Black Friday means buying reach at peak prices with no warm audience.
Do Facebook ad costs go up on Black Friday?
Yes. Triple Whale's data on 33,000+ shops showed Meta CPMs rose about 7.8% to $22.26 during BFCM 2025, and GeistM saw CPMs up 11% from Nov 16 to 30. Conversion rates also rise in that window, so judge performance on CAC against your break-even ceiling, not CPM alone.
How much should I increase my Meta budget for BFCM?
Increase it by what your CAC ceiling allows, not by a fixed multiple. Meta's budget scheduling lets you raise a daily budget for periods of 3 hours or more, up to 8 times the daily budget, then revert automatically. Schedule increases on campaigns that already have delivery history, and set them before Nov 20.
Should I spend more on Black Friday or Cyber Monday?
Plan them about equally. In Adobe's 2025 data, Cyber Monday online spend was $14.25B against $11.8B on Black Friday, and Klaviyo saw Cyber Monday grow slightly faster. Give Cyber Monday new creative and its own angle, and move budget between days based on which one is beating your CAC ceiling.
