After Black Friday: How to Turn BFCM Buyers Into Repeat Customers by Q1 2027
Track BFCM first-time buyers as their own cohort, stop paying Meta to reach them as prospects, give them a reason to buy at full price, and measure second orders at 30, 60 and 90 days.

To retain Black Friday customers, treat everyone who first bought between Nov 26 and Dec 2, 2026 as one cohort. Measure their second-order rate at 30, 60 and 90 days. Exclude them from Meta prospecting. Give them a reason to buy again at full price: education, loyalty points or a subscription. Use smaller offers than BFCM.
Read those together. Brands that grew did it with people who came back, and with lighter discounts. The customers you win on Nov 27, 2026 become the repeat customers who drive BFCM 2027.
A first order at 25% off often earns little after ad costs. The second order is where the customer starts to pay back. Your Q1 job is to get that second order without another deep discount.
How do you measure a BFCM customer cohort?
Define the cohort first. We recommend: customers whose first order was placed between Thu Nov 26 and Wed Dec 2, 2026. Exclude refunded and cancelled orders.
Then compare them to a normal cohort, such as first-time buyers from October 2026. Track these numbers:

Are Black Friday buyers worth less than full-price buyers?
Sometimes, but measure it before you assume it. Some BFCM buyers are deal hunters who leave. Others are people who wanted your product and waited for a reason to try it.
Here is a fictional example of why the split matters. A $3M skincare brand gets 2,000 first-time buyers over BFCM. At 90 days, it compares 2 groups:

Bought bestsellers at 25% off
1,400

Bought a bundle or gift set
600

The brand fills in the numbers in March. If bundle buyers reorder more, next year's offer leads with bundles. If they do not, the brand tests a different entry product.
The point is to decide BFCM 2027's offer from your own cohort data. Our Black Friday discount strategy guide covers how to model offers by margin.
How should you change Meta ads after Cyber Monday?
Stop paying to show prospecting ads to people who just bought. Then use those buyers to find better new customers.
Four changes we recommend for Dec 3:
Exclude recent buyers from prospecting. Upload your BFCM buyer list as a customer list audience and exclude it from prospecting ad sets. Refresh it weekly through January. Meta has also added exclusion-only custom audiences, which can only be used to exclude people.
Build seed audiences from repeat buyers. Use customers with 2 or more orders as the seed for lookalikes, not every BFCM buyer. Deal-only buyers make a weaker seed.
Retarget buyers with education. A small budget showing how-to and results content to BFCM buyers supports the second order. No discount in the ad.
Rebalance spend after Dec 2. Move budget from broad prospecting toward retargeting and gift messaging until your shipping cutoff, then judge prospecting again in January.
They give BFCM buyers a reason to come back that is not another sale.
Loyalty. Award points on BFCM orders, but make them usable only from January. A customer who sees "You have $8 waiting, available Jan 4" has a reason to return at full price. Set an expiry, such as 60 days, so the reward drives action. Our loyalty program guide covers point values and tiers.
Subscriptions. If you sell anything replenishable, offer subscribe and save to BFCM buyers once they have used the product. Time it to usage. A 30-day supply bought on Nov 27 runs out around Dec 27. The subscription offer should land the week before. See our subscription model guide for pricing a subscription discount against your margin.
Gift recipients. Many BFCM orders are gifts. The buyer is not the user. Add a gift note insert with a QR code to a signup page, so the person who receives the product can join your list.
How should email and SMS support the second order?
Win-back flow. For BFCM-only buyers with no second order by mid-January. See our Klaviyo win-back flow guide.
BFCM buyer segments. Build them before the sale, so you can find these people after it. Our Klaviyo BFCM segments guide lists the ones we set up.
If your account qualifies, Klaviyo's predictive analytics shows each customer's expected date of next order. It needs at least 500 customers with orders, 180 days of order history, orders in the last 30 days, and some customers with 3 or more orders.
What does a 90-day retention calendar look like?
Here is the plan we recommend from the day after the sale to the 90-day checkpoint. It runs across 4 channels, so assign 1 owner to each row before Thanksgiving. Retention work that has no owner on Dec 3 rarely starts in January.

Mon Mar 1

Keep the checkpoints even if the numbers look weak. A low 30-day rate is normal for gift-heavy brands, because the buyer and the user are different people. The 90-day number is the one to plan BFCM 2027 around.
What should you stop doing in January?
January is when brands undo their BFCM work. Avoid these:
A sitewide January sale. It tells BFCM buyers the price was never real. Use targeted offers for specific segments instead.
Matching the BFCM discount on the second order. We recommend a smaller incentive: free shipping, a gift or loyalty points.
Prospecting to your own customers. Check exclusions every week. Customer lists go stale fast.
Judging BFCM on week-one revenue alone. The real return shows at 90 days.

Treat BFCM first-time buyers as one cohort and measure their second-order rate at 30, 60 and 90 days. Exclude them from Meta prospecting. Onboard them with education emails, award loyalty points they can use in January, and offer subscriptions on replenishable products. Keep second-order incentives smaller than the BFCM discount.
What percentage of Black Friday customers buy again?
It varies by brand and category, so measure your own. Pull customers whose first order came between Nov 26 and Dec 2, then check how many ordered again by Jan 4, Feb 1 and Mar 1. Compare that to an October cohort. Klaviyo reported repeat-customer revenue grew 13.5% over BFCM 2025, so returning buyers clearly matter.
Should I exclude Black Friday buyers from Meta ads?
Exclude them from prospecting campaigns, yes. Upload BFCM buyers as a customer list and exclude it from prospecting ad sets, refreshed weekly. Keep them in a small retargeting campaign with education content and no discount. Use repeat buyers, not all BFCM buyers, as the seed for lookalike audiences.
When should I ask BFCM buyers for a second purchase?
Ask once the first product has been used. For most brands that means late December or early January. If Klaviyo predictive analytics is available to you, time it to each customer's expected date of next order. Otherwise, use your median days between first and second order from past data.
Should I run a January sale after Black Friday?
We recommend against a sitewide January sale. It resets the price buyers expect and teaches them to wait for discounts. Use targeted incentives instead: free shipping or a gift for BFCM-only buyers, loyalty points that go live in January, and a subscribe and save offer for replenishable products.
