A Klaviyo Black Friday setup for 2026 runs in four phases. October: authentication, list cleaning and popup changes. Early November: segments and a sending ramp. Mid November: flow adjustments, coupons and scheduled campaigns. Nov 18 to Dec 4: the sends themselves, from teaser to holiday shipping cutoff. Black Friday is Fri Nov 27 and Cyber Monday is Mon Nov 30.
The stakes are real. Klaviyo reported that email and text drove 42% of total revenue for its brands over BFCM 2025, rising to 43% on peak days. This guide is the build. For the strategy behind it, read our BFCM email strategy playbook. For what to send and when, read the BFCM email calendar 2026. For the whole Black Friday plan beyond email (offers, ads, store and dates), start with the BFCM 2026 playbook.

How should you grow your list and change popups before BFCM?
October is the last month where new subscribers have time to engage before the sale. Profiles who sign up and click a few emails land in your engaged segments. Profiles who sign up on Nov 26 do not.
Changes to make in the week of Oct 19:
- Swap the offer. Replace "10% off your first order" with "Get early access to our Black Friday sale." A welcome discount that stacks with a 30% sitewide sale costs margin and teaches people to wait.
- Add a teaser. Klaviyo's form teaser is a small widget that lets visitors reopen a closed popup. Set it to show after the form closes.
- Use exit intent on product pages. Klaviyo's targeting settings include "When visitor is exiting the page" and "After a visitor closes this form, show again after __ day(s)." Set the second to 3 to 7 days during BFCM so returning visitors see the offer again.
- Hide it from subscribers. Use "Don't show to existing Klaviyo profiles" on the main popup. For a separate SMS form, use "Show to email subscribers only" to reach people you can already email.
- Collect SMS on step 2. A two-step form asks for email first, then phone. The email ask stays simple and SMS becomes optional.
Route every form to one main list. Your engaged segments depend on it.
Which Klaviyo segments should you build for Black Friday?
Six. We cover each one, with exact conditions, in the Klaviyo BFCM segments guide. The summary:
| Segment |
Short definition |
Used for |
| Engaged 30 / 60 / 90 |
Clicked, real-opened (Apple Privacy Open = False) or Active on Site in the window |
Ramp and every send |
| VIP |
Placed Order 3+ times, or Historic CLV above your top 10% |
Send 3, VIP early access |
| Past BFCM buyers |
Placed Order between Nov 20 and Dec 3, 2025 |
Teaser and early access |
| Unengaged |
No clicks, real opens or orders in 180 days |
Suppress |
| Recent buyers |
Placed Order in last 14 days, or after Nov 24 |
Exclude from urgency sends |
| Browsers, no purchase |
Viewed Product in last 30 days, zero orders |
Gift guide, bestsellers, last call |
Add "If someone can or cannot receive marketing: can receive email marketing" to every segment you send to. Klaviyo's engaged segment lesson makes the same point.
Build them by Nov 13. That gives you the counts you need to plan the ramp.
How do you warm up sending volume before Black Friday?
Ramp gradually. A list that gets 3 emails a week in October and 13 in eight days looks risky to Gmail and Yahoo.
Klaviyo's BFCM volume lesson recommends:
- Start about 2 weeks before your big send.
- Send first to your most engaged audience.
- Grow each send by 50% until you are just under your active emailable profiles.
- A few days before the big send, pull back to your primary engaged segment.
For 2026, that means the ramp runs Nov 9 to Nov 20, pulls back for VIP early access on Nov 24, then opens up to Engaged 90 on Nov 27.
Authentication has to be done first. Gmail requires SPF, DKIM and DMARC for anyone sending over 5,000 messages a day and tells senders to keep spam rates below 0.1% and never reach 0.3%. The full pre-send list, with thresholds and sources, is in our Klaviyo Black Friday deliverability checklist.
Which Klaviyo flows should you adjust or pause during BFCM?
Keep flows running. Change what they say and who they reach. Klaviyo gives you two ways to pause a single flow message, per its pause article:
- Manual: recipients keep queuing, so you can send to them later.
- Draft: recipients are not queued for that message.
Use Draft for messages you do not want to send at all during the week. Use Manual only if you plan to release the queue.
| Flow |
What to change Nov 23 to Dec 4 |
Why |
| Welcome |
Replace the welcome discount email with a "the sale is live" email. Keep brand story emails. |
A 10% code next to a 30% sitewide sale confuses people and stacks discounts. |
| Abandoned checkout |
Keep email 1 (reminder). Set discount emails to Draft. Add sale price and end date to copy. |
The sale is the incentive. An extra code stacks. |
| Abandoned cart |
Same as checkout. Shorten delays so email 1 lands within the sale window. |
Shoppers compare prices fast in BFCM week. |
| Browse abandonment |
Keep 1 email. Set the rest to Draft. |
Browse volume spikes. Campaigns already reach these people. |
| Post-purchase |
Keep order and shipping emails. Push cross-sell discounts past Dec 4. Add a shipping timeline note. |
A cross-sell code after the sale ends feels like a bait and switch. |
| Win-back |
Set to Draft. |
BFCM campaigns already reach lapsed customers who are engaged. |
Smart Sending matters here too. Klaviyo's default window is 16 hours for email and 24 hours for SMS. Leave it on for flows so a cart email and a campaign do not land in the same hour. For deeper post-purchase changes, see the Klaviyo post-purchase flow guide.
How do you set up Black Friday campaigns in Klaviyo?
Start from the 13-send BFCM calendar. Pick your plan size first:
- Lean, 4 sends: Black Friday launch (Fri Nov 27 morning), bestsellers at sale price (Fri Nov 27 evening), Cyber Monday launch (Mon Nov 30 morning), Cyber Monday last call (Mon Nov 30 evening).
- Essential, 6 sends: the lean 4, plus VIP early access (Tue Nov 24) and sale extended (Tue Dec 1).
- Full, 13 sends: adds the teaser (Wed Nov 18), gift guide (Fri Nov 20), weekend push (Sat Nov 28), Cyber Monday tease (Sun Nov 29), Giving Tuesday (Tue Dec 1), final hours (Wed Dec 2) and thank you plus holiday shipping cutoff (Fri Dec 4).
Build and schedule everything by Nov 20. Day-of edits should be limited to stock and links.
Watch Smart Sending on same-day sends. With a 16 hour window, anyone who got the Black Friday morning email will be skipped by the evening send. Klaviyo does not reschedule skipped messages. For sends 5 and 9, turn Smart Sending off for that campaign and narrow the audience to Engaged 30 plus browsers, minus anyone who bought.
Send time. Klaviyo's Smart Send Time needs at least 12,000 recipients and 1 to 5 exploratory sends, depending on list size. Run it on October campaigns if you want to use it in November. Otherwise, schedule in recipients' local time zone.
What should you check before each BFCM send?
Scheduling everything by Nov 20 only works if each send gets a final check. Run this list 1 to 2 hours before every scheduled campaign from Nov 18 to Dec 4:
- Audience. Open the include and exclude segments. Compare the recipient count against the previous send. A jump of more than 50% breaks the ramp.
- Exclusions. Confirm the "Placed Order after Nov 24" segment is excluded from urgency sends 6, 7, 9, 11 and 12.
- Smart Sending. On for single daily sends. Off for the evening sends 5 and 9.
- Links. Click every button. Sale collection pages often change URLs after a theme update.
- Codes. Test the code at checkout. For unique codes, check available codes exceed recipients.
- Stock. Remove any sold-out product from bestseller and gift guide blocks.
- Footer. Unsubscribe link present. Shipping cutoff dates correct.
- Send time. Recipients' local time zone, or Smart Send Time if your account qualifies.
Assign one person to own this list for the week. The common BFCM errors are small: a dead link, a missing exclusion, an expired code. Each one is cheap to catch before the send and expensive after it.
Templates help too. Save the sale banner and footer as Klaviyo universal content blocks, so a single edit updates every send that uses them.
How should you A/B test Black Friday emails in Klaviyo?
Test before Black Friday. A test that holds back part of your list for hours costs revenue on the highest-intent day of the year.
Klaviyo's campaign A/B testing lets you test subject lines, preview text, sender name, content and send time. The winner can be picked by open rate, click rate or placed order rate. The help article's example uses 20% of recipients per variation, with a winner after 6 hours, then auto-sends to the rest.
A practical plan:
| Send |
Test |
Winning metric |
| Nov 18 teaser |
Subject line: discount number vs early access angle |
Click rate |
| Nov 20 gift guide |
Content: product grid vs curated categories |
Placed order rate |
| Nov 24 VIP early access |
Sender name: brand vs founder |
Click rate |
| Nov 27 onward |
No tests. Send the winning patterns to 100%. |
None |
Use click rate over open rate. Apple Mail Privacy Protection inflates opens. Our subject line guide has 2026 options to test.
Should you use static or unique coupon codes for BFCM?
Use static codes or automatic discounts for the public sale. Use unique codes for the VIP and SMS-exclusive offers.
Klaviyo's coupon documentation defines both:
|
Static code |
Unique code |
| What it is |
One code for everyone, e.g. BLACKFRIDAY30 |
A different code per recipient |
| Sharing risk |
Spreads to coupon sites |
Cannot be shared usefully |
| Setup |
Create in Shopify, type into email |
Generated by Klaviyo for Shopify, WooCommerce, PrestaShop and Magento |
| Campaign limit |
None |
Klaviyo blocks the send if there are fewer codes than recipients |
| Best BFCM use |
Public sale (sends 4 to 12) |
VIP early access (send 3), SMS-only offers |
Create unique codes in the week of Oct 19. For flows, Klaviyo skips the message if it runs out of codes, so set the batch size well above expected volume.
Discount depth is your call. Klaviyo reported discounts fell 10% YoY over BFCM 2025, and brands with the smallest discounts grew fastest.
How do you add SMS to your Klaviyo BFCM plan?
SMS is the channel for the time-sensitive sends. Klaviyo brands' text send volume rose 34% over BFCM 2025, and text revenue grew 25%.
A sensible starting point is SMS on 4 moments: VIP early access (Nov 24), Black Friday launch (Nov 27), Cyber Monday last call (Nov 30 evening) and final hours (Dec 2). Email carries the rest.
Three Klaviyo settings to check:
- Smart Sending for SMS defaults to 24 hours. Turn it off for a same-day SMS that follows an email you want backed up.
- Quiet hours. Klaviyo's quiet hours article sets the default as before 8 a.m. and after 9 p.m., applied by area code for US numbers. Schedule evening texts before 9 p.m. in the recipient's time zone.
- One code per message. Klaviyo allows a single coupon code per SMS.
The full channel split is in our Klaviyo BFCM SMS and email guide. For SMS setup basics, see the Klaviyo SMS marketing guide.
How do you report on Black Friday results in Klaviyo?
Pull reports on Mon Dec 7, after the last attribution windows close. Klaviyo's default attribution windows are 5 days for email opens, email clicks and SMS clicks, last touch. A Dec 2 send keeps collecting revenue through Dec 7.
Measure these:
| Metric |
Why |
| Revenue per recipient, per send |
Compares sends of different sizes fairly |
| Placed order rate |
Shows which sends drove orders, not just clicks |
| Flow revenue vs campaign revenue |
Shows whether flow edits held up |
| Spam complaint and unsubscribe rate, per send |
Shows which audience or frequency cost reputation |
| New vs returning buyer split |
Shows whether the sale grew the customer base |
| Email and SMS share of store revenue |
Compare to Klaviyo's 42% benchmark |
Compare against BFCM 2025 by day of week. Black Friday 2025 was Nov 28. Black Friday 2026 is Nov 27.
Then restore every flow message you set to Draft, and move BFCM buyers into post-purchase and win-back logic. Our post-Cyber Monday guide covers December.
If you would rather hand the build off, our BFCM build page has the done-for-you option, live in 7 to 14 days.
