How Many Black Friday Emails Should You Send? A Plan by List Size
Send at least 4 Black Friday emails, 6 if you are a typical D2C brand, and all 13 only if your list already gets 2+ emails a week.
Sorted Agency·October 6, 2026·8 min read
Send at least 4 Black Friday emails: two on Black Friday (Nov 27) and two on Cyber Monday (Nov 30). Most D2C brands should send 6, adding VIP early access on Nov 24 and a sale extension on Dec 1. Send all 13 only if your list is engaged and already hears from you 2 or more times a week.
The right number depends less on list size than on habit. A list that gets one email a month will react badly to 13 in 17 days. A list that gets three a week will barely notice.
How many Black Friday emails should you send, by situation?
"Healthy" is a judgment call. We treat it as a list where most of your sendable audience has opened or clicked in the last 90 days and complaint rates are low. If you are not sure, start one row lower.
What are the Lean 4, Essential 6 and Full 13 plans?
All three plans use the same dated sends. They differ in how many you keep.
Plan
Sends included
Dates
Lean 4
Black Friday launch, bestsellers, Cyber Monday launch, Cyber Monday last call
Nov 27 (x2), Nov 30 (x2)
Essential 6
Lean 4 + VIP early access + sale extended

Full 13
Essential 6 + teaser, gift guide, weekend push, Sunday tease, Giving Tuesday, final hours, thank you
Nov 18 to Dec 4
Lean covers the two peak days and nothing else. It is the minimum we would run for any brand with a sale.
Essential is our default. The VIP send gives your best customers a reason to buy before the inbox gets crowded. The extension on Dec 1 catches people who meant to buy and missed the deadline.
Full adds build-up before the sale and coverage across the weekend. It only pays off when your list is used to frequent email.
That cuts both ways. More of your emails get buried, which argues for more sends. But each extra send is another chance to annoy someone into a spam complaint.
Klaviyo's own guidance resolves it with segmentation: "More engaged means more sends; less engaged means less sends." The same page says to communicate every day between Black Friday and Cyber Monday, "but not necessarily to your entire list." So the real question is how many emails each segment gets, not how many your brand sends.
How does send frequency affect unsubscribes and spam complaints?
There is no clean public dataset that maps BFCM send count to unsubscribe rate. Be skeptical of anyone quoting one. What we do have are baselines and limits.
Unsubscribes are a cost you can absorb. A person who leaves was not going to buy. Spam complaints are the real risk. Cross 0.3% at Gmail or Yahoo and your Cyber Monday email may not reach the inbox at all.
Our rule: watch unsubscribe and spam rates after each send. If either jumps well above your normal level, drop the next optional send for that segment. For the deliverability side, see our Klaviyo deliverability checklist.
How do you send more emails without burning your list?
Five habits keep a 6 or 13 email plan safe.
Segment by engagement. Send the launch emails (Nov 27 and Nov 30 mornings) to your full sendable list. Send every other email only to people engaged in the last 60 to 90 days.
Exclude buyers. Anyone who bought on Black Friday should not get the bestsellers email that evening. Use a "placed order since Nov 24" exclusion.
Ramp before BFCM. If you usually send once a week, send twice a week in early November so Nov 27 is not a shock.
Change the angle every send. Offer, then products, then reviews, then deadline. Repeating the same email five times is what makes people complain.
Subject lines matter here too. Thirteen versions of "Black Friday sale" read as spam. Our Black Friday email subject lines give each send its own angle.
Does adding SMS change how many emails you should send?
Our recommendation for brands running both channels:
Use SMS for the moments that need speed: the Black Friday launch and the Cyber Monday last call.
Keep email for content that needs space: the gift guide, bestsellers and the weekend push.
Do not send the same message on both channels within an hour to the same person.
If you add SMS for the two last-call moments, you can often cut the email count on an Essential plan from 6 to 5 with no loss of coverage. Plan both channels on one calendar, so each person gets one message per moment.
How many emails should go to VIPs vs the rest of the list?
VIPs should get more, not fewer. They buy at higher rates and complain at lower rates. In Klaviyo's 2025 data, revenue from repeat customers grew 13.5% YoY, faster than revenue from new buyers.
A practical split on the Essential plan:
Segment
Emails received
Which sends
VIPs and repeat buyers
6
All Essential sends
Engaged 90 days, never bought
5
All except VIP early access
Unengaged 90+ days
2
Black Friday launch, Cyber Monday launch
The unengaged group still hears about both big days. They do not get the follow-ups that would push them toward the spam button.
How long does it take to build 6 or 13 BFCM emails?
Longer than most teams plan for. Each email needs a design, copy, product blocks, links and a test send. Multiply that by 13 and the build alone can take a week of one person's time.
Two ways to shorten it. First, design 3 templates (offer, product grid, short text) and reuse them across sends. Second, use a tool that already knows the sequence. Sorted Studio is our Figma plugin with all 13 calendar sends built in. It reads your store's brand, then plans, writes and builds each email; the first one is free.
Whatever you use, finish by Nov 20. The week of Black Friday is for watching results, not writing copy. Our 30-day BFCM email strategy playbook has the week-by-week timeline.

How many emails should I send on Black Friday day?
Two. A launch email in the morning to your full sendable list, and a bestsellers or reminder email in the evening to people who have not bought. Exclude anyone who ordered that day. In Klaviyo, turn off Smart Sending on the evening campaign, because its 16-hour default window would otherwise skip everyone who received the morning email.
Is it bad to send an email every day during Black Friday week?
Not for engaged subscribers. Klaviyo recommends communicating every day between Black Friday and Cyber Monday, but not necessarily to your entire list. Send daily emails only to people who opened or clicked in the last 60 to 90 days. Give unengaged subscribers just the Black Friday and Cyber Monday launch emails.
What spam complaint rate is too high during BFCM?
Gmail and Yahoo set a maximum spam complaint rate of 0.3% for bulk senders. Going above it puts inbox placement at risk on the days that matter most. Check complaint rates after every send. If one segment spikes, stop sending optional emails to that segment for the rest of the sale.
Should small lists send fewer Black Friday emails?
Not because they are small. Frequency habit matters more than size. A 3,000 person list that already gets two emails a week can run the Essential 6 plan. A 3,000 person list that gets one email a month should run the Lean 4 plan, and start sending weekly in early November to warm subscribers up.
Do Cyber Monday emails count toward the Black Friday total?
Yes. Plan Black Friday through Cyber Monday as one sale and count every send from your first teaser to your final email. On our calendar that runs from Nov 18 to Dec 4 for the Full plan, and from Nov 24 to Dec 1 for the Essential plan. Counting them together stops the weekend from turning into an unplanned pile of extra sends.
