Marketing Agency Red Flags:
12 Warning Signs Before and After You Sign

The costliest red flags are guaranteed ROAS, an agency owning your ad account or Klaviyo, long lock-ins, open-rate reporting and a senior team that disappears after the sale.

Sorted Agency·October 21, 2026·10 min read

The marketing agency red flags that cost ecommerce brands most are guaranteed ROAS, an agency owning your ad account or Klaviyo, lock-ins with no exit, reports built on opens, and a senior team that vanishes after the sale. Median Meta ROAS across 40,000+ brands was 1.88 in Triple Whale's 2026 benchmarks. A guaranteed 4x is a sales line.

Some red flags show up in the pitch. Others only appear in month two. This guide splits them by timing, then gives you the check and the fix for each one.

# Red flag When it shows What good looks like What to do
1 Guaranteed ROAS or revenue Pitch Ranges tied to your margin and spend Ask how they would guarantee it, then walk
2 Agency creates or owns your Meta ad account Pitch or onboarding Account sits in your business portfolio, agency gets partner access Refuse; create the account yourself
3 Agency wants to be the Klaviyo Owner Onboarding You are Owner, agency is Admin or a custom role Keep the Owner role; add them as a user
4 12 month lock-in with no exit Contract 30 to 60 days' notice after a short first term Negotiate a month 3 or month 6 out
5 Reports lead with opens, reach, impressions Month 1 Revenue, contribution margin, new customer CAC Ask for the revenue line first
6 Senior strategist on the call, junior on the account Month 1 to 2 Named team in the contract Write names and roles into the SOW
7 Same audit they send everyone Pitch Findings specific to your store and data Ask for 3 findings only your store has
8 No questions about margin or AOV Pitch They ask for COGS, shipping, returns Treat it as a skills gap
9 Reviews or case studies you cannot verify Pitch References you can call Ask for 2 current clients to speak with
10 Slow or vague onboarding Week 1 to 4 Access, baseline and a 90 day plan in 30 days Hold the first review at day 30
11 Scope creep billed as surprise extras Month 2+ Change orders agreed before work starts Require written approval for extras
12 Ad spend billed through the agency with a markup Contract Spend charged to your card in your account Keep billing on your payment method

Is a guaranteed ROAS a red flag?

Yes. No agency controls the Meta auction, your margins, your stock or your site speed. A guarantee means one of three things: the number is defined loosely, the spend will be capped to a tiny retargeting budget, or the promise will not hold.

Look at the spread. Triple Whale's benchmark across 40,000+ brands shows median Meta ROAS of 1.54 for Beauty and 1.44 for Health and Wellness, against 2.35 for Sports and Outdoors. Costs move too. During BFCM 2025, Meta CPM rose about 7.8% to $22.26 across 33,000+ shops.

A credible agency gives you a range and the inputs behind it. It asks for your break-even CAC before it talks about ROAS. If you do not know yours, our contribution margin guide walks through the math.

Guaranteed outcomes also show up as "performance only" deals with no floor. Our Meta ads agency pricing post covers when a performance fee aligns incentives and when it does not.

Who should own your ad account and Klaviyo account?

You should. Every time. This is the single most expensive red flag to ignore, because fixing it later depends on the agency's goodwill.

Meta's own documentation separates businesses that own an ad account from those that access it as an agency. It says "Most marketing companies won't need to claim ad accounts from their clients", and that once claimed, "you can only manage the ad accounts in that Business Manager." If the agency's portfolio claims your account, your pixel history and audiences travel with it.

Klaviyo works the same way. An account can only have 1 Owner, and only the current Owner can transfer ownership. If your agency set up Klaviyo under its own login, you need its cooperation to take control.

The fix is simple. Create the accounts yourself, then grant access. Our contract terms guide has the clause wording and the exact roles to assign.

How long is too long for an agency contract?

Any term you cannot exit for poor performance is too long. A 12 month contract with a 90 day notice period means you are paying for 15 months before a bad fit ends.

One contract guide calls 30 days' notice standard, 60 acceptable and 90 aggressive. Agencies do lose clients early. In SparkToro's agency survey, 25% of agencies said they work with clients for less than 12 months. A long lock-in shifts that risk onto you.

There are fair reasons for a minimum term. A Klaviyo rebuild or a creative testing program needs time to produce readable results, and the same guide suggests performance reviews at 60 and 90 days. A 3 month minimum with 30 days' notice after that is reasonable. A 12 month term with no performance exit is not.

If an agency insists on a long term, ask for an out at month 3 or month 6 tied to agreed milestones. See retainer vs project pricing for how to structure a paid trial instead.

What does vanity reporting look like?

Vanity reporting leads with numbers that rise regardless of revenue: opens, impressions, reach, clicks and in-platform ROAS with a generous attribution window.

Open rates are the clearest example. Klaviyo says Apple Mail Privacy Protection preloads images, which "artificially inflates your open rates and makes it harder to identify subscribers who are truly engaged". A report that celebrates a 50% open rate tells you very little.

Good reporting starts with the revenue line. For email, that means flow and campaign revenue, revenue per recipient and email's share of total store revenue. For our top clients, email is 35 to 40% of revenue. Compare yours against our email revenue benchmarks.

For paid, ask for new customer CAC and blended return (total revenue over total ad spend), next to the platform's own ROAS. If the two numbers diverge month after month, ask why. An agency that cannot explain the gap is reporting what flatters it.

How do you spot a junior bait and switch?

The pattern: a senior strategist runs the pitch, then the account goes to someone in their first year who you never met. Strategy calls get shorter. Questions take days to answer.

You can test for this before signing. Ask who will run the account day to day, by name. Ask for their LinkedIn and how many accounts they manage. Ask who covers when they are out.

Then put it in writing. A good statement of work names the strategist, the day to day lead and the specialist roles, plus how much notice you get before anyone is swapped. If the agency refuses to name people, assume the team will change.

Juniors are fine. Every agency trains people. The red flag is hiding it. A clear structure, with a senior reviewer signing off on strategy and a named lead doing the work, is a healthy setup. Our questions to ask before hiring include the exact team questions to use.

What red flags show up in the pitch itself?

Three are easy to miss because they look like effort.

A polished audit with generic findings. If the audit says "add a welcome series" and "test more creative" without naming your flows, your products or your numbers, it is a template. Ask for three findings that only apply to your store.

No questions about your economics. An agency that never asks about COGS, shipping cost, return rate or AOV cannot plan spend. Expect those questions in the first call.

Proof you cannot check. Logos without references, screenshots without dates and reviews you cannot trace are weak evidence. The FTC's 2024 rule bans fake reviews and testimonials, including AI-generated ones, and lets the FTC seek civil penalties. Ask to speak with two current clients. A good agency arranges it within a week.

What red flags show up after you sign?

The first 30 days tell you most of what you need. Watch for these.

Access creep. The agency asks for Owner or Admin everywhere, including billing. Give the lowest role that lets them do the job. On Shopify, collaborator accounts cannot be given the Administrator role, which is a sensible default.

No baseline. If the agency never records where revenue, CAC and email share stood on day one, it cannot prove what changed.

No test log. Ongoing work should produce a written list of what was tested, the result and the next step.

Invoices that drift. Extra hours, rush fees and tools you did not approve. Each should come from a signed change order.

Silence before peaks. If BFCM planning has not started by early October, you are behind.

None of these needs a confrontation on day one. Raise each in writing, give a date to fix it, and keep the thread.

What should you do when you spot a red flag?

Act in this order.

  1. Secure access first. Confirm you are Owner of Klaviyo and that the Meta ad account sits in your own business portfolio with the agency as a partner. Do this before any hard conversation.
  2. Write it down. Email the issue, the evidence and the date you expect a fix. Calls get forgotten.
  3. Check the contract. Find the notice period, any minimum term and the handover clause.
  4. Export what you can. In Klaviyo, only Owner, Admin or Analyst roles can export lists or segments. Pull a current export of key segments.
  5. Exit cleanly if it is not fixed. Give notice in writing, request a handover document and remove access on the last day.

A clean exit protects the next team, whether that is another agency, a freelancer or a hire. Our agency vs in-house guide helps you decide which.

When is the problem not the agency?

Some failed engagements are a bad fit, not a bad agency. Be honest about these before you switch.

The store is too small. Under about $20k a month in revenue, agency fees eat most of the upside. Fix the basics yourself first: a welcome flow, abandoned cart, product pages that load fast. Our store grader is built for stores at this stage. See when to hire an ecommerce agency for the revenue bands.

Approvals take weeks. If creative sits in your inbox for 10 days, output drops no matter who you hire.

The goal keeps moving. Growth one month, profit the next, then a new product launch. Pick one goal per quarter.

No margin data. If you cannot share COGS and shipping, nobody can plan spend responsibly.

If you have fixed your side and the red flags remain, move on. The full process for choosing a replacement is in our guide on how to hire an ecommerce marketing agency. If you want a second opinion on your current setup, you can book a call at /contact.

Questions, answered

Questions on this,
answered.

What are the biggest red flags when hiring a marketing agency?

Guaranteed ROAS or revenue, the agency owning your ad account or Klaviyo, a 12 month lock-in with no performance exit, reports built on opens and impressions, and a pitch team that disappears after signing. Any one of these is a reason to pause. Two or more is a reason to walk away. Ask for references, named team members and access in your own accounts before you sign anything.

Should an agency ever own my Facebook ad account?

No. The ad account should sit in your own Meta business portfolio, with the agency added as a partner. Meta's documentation notes most marketing companies do not need to claim client ad accounts. If an agency claims yours, you need its cooperation to manage it again. Create the account yourself, add your payment method, then grant the agency partner access.

Is it a red flag if an agency asks for admin access to Klaviyo?

Not by itself. Admin lets them manage users and settings, which some builds need. The red flag is asking to be the Owner. Klaviyo allows one Owner per account and only that Owner can transfer it. Keep the Owner role yourself, give the agency Admin or a custom role, and remove access the day the engagement ends.

How do I know if my agency's reports are honest?

Check that the report starts with revenue and margin, then compare it to Shopify. Email revenue should be shown as a share of total store revenue. Paid results should show new customer CAC and blended return next to platform ROAS. If the agency leads with open rates, reach or impressions, ask for the revenue view. Persistent gaps between platform and Shopify numbers need an explanation.

How long should I give an agency before deciding it is not working?

Plan formal reviews at day 60 and day 90 for paid or email programs, with a written check at day 30. By day 30 you should have access set up, a baseline recorded and a 90 day plan. By day 90 you should see shipped work and a clear trend. If the 30 day items are missing, you do not need to wait for day 90.
