Black Friday week brings in more first-time buyers than any other week of the year, and that list is what you sell to all of Q1. Most brands walk into it with flows built for a normal week, two campaigns booked, and a sending domain that has never handled the volume. The result is the same every year: the cart flow offers 10% while the site is at 40% off, the big send lands in Promotions or spam, and buyers keep getting sold the thing they just bought.
None of that is fixed in November. This page lays out how we plan and build a BFCM email and SMS program, the calendar we send on, the deliverability timeline that has to start weeks earlier, and what it costs. If you just want the fixed-price builds, they are on our BFCM 2026 offer page.
What 40M+ BFCM emails taught us
We had 40M+ emails sent across our clients in BFCM 2025. The brands that underperformed were not short on subscribers. They had the same gaps, every time:
- Flows built for a normal week. The abandoned cart email fires at four hours with a 10% code while the site runs 40% off. You pay people to ignore the bigger offer. Every live flow needs an offer-aware override for the sale window.
- A calendar with two sends. One email on Friday, one on Monday. Brands that hit target send 8 to 14 times, to different segments, and suppress everyone who already bought.
- No deliverability prep. Mail 60,000 cold profiles on Black Friday morning and you land in Promotions or spam. DMARC, list sunset and warmup take about three weeks, and they cannot wait for November.
- No early access. The best customers buy first if you let them. A VIP early-access window spreads revenue across more days and takes pressure off the peak.
- Nothing planned for after. The new buyers from BFCM week go into the same post-purchase flow as everyone else, and most never order again.
The BFCM build: calendar, segments, flows, SMS
Segments
Segments decide who gets which send. Our builds use 6, 10 or 14 segments, depending on the package, including:
- VIP customers, by spend or order count, for early access.
- Engaged in the last 30, 60 and 90 days, so volume ramps to people who open.
- Past BFCM buyers, who respond to the date announcement.
- Lapsed customers, given one strong reason to come back.
- Bought during the sale, suppressed from further sale sends.
- Never purchased, handled with a different offer from customers.
Flow overrides
Every flow that can fire during the sale gets an offer-aware version for the window: welcome, abandoned checkout, cart, browse and post purchase. Discount codes are aligned with the site offer, timing is shortened, and urgency is real (the sale ends when it says it ends).
Campaigns
Campaigns run on the calendar below. Each one has a job: announce the date, invite VIPs, open early access, go live, push the peak days, and close. Non-openers get resends with a new subject line rather than the same email twice.
SMS
SMS is reserved for the hours that matter: early access opening, Black Friday, Cyber Monday and last call. It goes to consent-based subscribers, respects quiet hours in their time zone, and is suppressed for anyone who has already bought.
Reporting
A mid-campaign check while there is still time to change course, then a post-BFCM report that splits revenue by flow and campaign, so next year's plan starts from evidence.
The 2026 send calendar
Black Friday is November 27, 2026, and Cyber Monday is November 30. This is the calendar our fuller builds send on. Smaller packages use fewer of the campaign slots.

Deliverability warm-up timeline
Inbox providers judge a sender on recent behavior. A domain that sends 20,000 emails a week and then 200,000 on one morning looks like a spammer, and Gmail and Yahoo now require authentication and low complaint rates from every bulk sender. So the volume has to climb in steps, to the most engaged people first.
| When | What happens | Why |
|---|---|---|
| 5 to 6 weeks out (mid to late October) | Check SPF, DKIM and DMARC alignment, the branded sending domain and one-click unsubscribe | Authentication problems found in November cannot be fixed in time |
| 4 weeks out (late October) | Build engagement segments, rebuild the signup form and popup for list growth | Segments control the warmup; October signups are the cheapest buyers of the season |
| November 3 | List sunset: suppress profiles with no engagement in the set window | Dead profiles drag down engagement rates and add to the Klaviyo bill |
| November 6 | Warmup starts: raise volume in steps, most engaged segments first | Builds the sending reputation the peak days depend on |
| November 12 to 22 | Value send, teaser, VIP invite, early access | Real sends that carry the warmup while the list is still warm |
| November 24 to December 2 | Peak sends to the widest safe audience, with resends to non-openers | Volume is only safe now because of the three weeks before |
If authentication or reputation is already damaged, the timeline gets longer, not shorter. That is the most common reason we tell a brand to scale the November plan down rather than up.
Packages and deadlines
For 2026, we build BFCM programs as fixed-price packages, one payment each, nothing renews. Booking closes October 31, because the largest build takes 14 business days and has to be live before the early-access window opens around November 20.
| Package | Price (2026) | Regular price | Live in | Best for |
|---|---|---|---|---|
| Starter | $599 | $1,198 | 7 business days | Brands under $500K a year, or anyone whose flows have not been touched since launch. |
| Growth | $1,299 | $2,598 | 10 business days | Brands doing $500K to $5M that need the full send calendar, not just working flows. |
| Full Funnel | $1,899 | $3,798 | 14 business days | Brands over $5M that want the ad, the landing page and the email telling one story. |
| What changes | Starter | Growth | Full Funnel |
|---|---|---|---|
| Campaign emails | 4 | 14 | 22 |
| Emails designed and built | 12 | 26 | 40 |
| SMS built | 0 | 6 | 12 |
| Segments | 6 | 10 | 14 |
| A/B tests | 0 | 8 | 14 |
| Reporting | Post BFCM | Mid and post | Daily Nov 24 to Dec 2 |
Not included in any package: Klaviyo or SMS platform fees, ad spend, and campaign management after December 5. The full inclusions, the one-page agreement and checkout are on the BFCM offer page. If you need more than 40 emails, several stores, a migration onto Klaviyo or paid media for the peak, ask for a custom scope.
Results from 2025
We keep client names off this page. What we can state:
- 40M+ emails sent across our clients in BFCM 2025.
- Email at 35 to 40% of revenue for our top clients, which is the share a working BFCM program protects in the year's biggest week.
- 100+ D2C brands worked with across email, ads and Shopify, with $425M in client Shopify revenue in 2025.
Dashboard screenshots from accounts we ran through BFCM, and the six sends that make up a program in the order the list receives them, are on the BFCM page and our work page. Want to check your own readiness first? The free BFCM checklist scores it in two minutes.
After Cyber Monday: keeping the new buyers
BFCM revenue is the visible result. The bigger one is the list of first-time buyers the week leaves behind. Most brands lose them by doing nothing different: the new customers drop into the standard post-purchase flow, get the January sale email with everyone else, and never order again. The work that keeps them starts before the sale ends.
- Tag BFCM buyers. A segment of everyone who placed a first order during the sale window, so they can be treated as a cohort.
- A separate post-purchase path. Delivery expectations for the busiest shipping weeks of the year, then product education instead of another discount.
- A second-order offer timed to the product. For consumables, timed to when the product runs out. For everything else, timed to when the first order has arrived and been used.
- Holiday gifting, separately. Some BFCM buyers were buying gifts. Their second order looks different, and the flow should know it.
- A clean list for January. Re-run the sunset after the season, so the deliverability earned in November is not spent on profiles that only opened for a discount.
Our post-BFCM report splits revenue by flow and campaign, and on the Full Funnel build comes with a Q1 retention plan built on that cohort. If you want the same team running email after the season, that is our ongoing Klaviyo agency service.
For agencies: white-label BFCM capacity
BFCM is the one season every one of your clients needs the same weeks of work. That is why agencies run out of capacity in October, not November. We build BFCM programs under your agency's brand, in each client's account, with your report template and no Sorted branding anywhere. Booking early matters more for agencies than for brands, because several accounts have to land in the same window.
The white-label process, NDA, access rules and per-account pricing are on white-label Klaviyo for agencies, and every white-label model is on the agencies page.
If you are reading this in November
You can still protect most of the revenue. In order of value:
- Add offer-aware overrides to abandoned checkout and cart flows, so they match the site offer.
- Build a suppression segment for anyone who bought during the sale.
- Send only to engaged segments. Skip the full-list blast; it is not worth the inbox placement.
- Plan the four sends that matter most: early access, Black Friday, Cyber Monday, last call.
- Book the post-purchase follow-up for new buyers before the sale starts, not after.
After the offer closes, we still take BFCM work where the dates allow it. Get in touch and we will tell you honestly what fits in the days left.
Who this is not for
- Brands that want one Black Friday email and one Cyber Monday email. The value is in the calendar, the segments and the overrides, not two sends.
- Brands that cannot give account access in time. Every package timeline starts on the day Klaviyo, Shopify and DNS access arrive.
- Brands looking for paid media management for the peak. Our packages exclude ad account management; ask for a custom scope.
- Brands that want us to keep running campaigns after the season. That is a separate conversation about ongoing Klaviyo management.
For ongoing email after the season, see our Klaviyo agency service. To compare what agencies charge for this work, read the Klaviyo agency pricing guide.
